Running a One-Person Web Design Agency With AI (My Full Workflow)

I run Bolt AI Tools by myself. No employees, no contractors on retainer, no virtual assistant. Just me and a stack of AI tools that let me operate at the speed and capacity of a much larger operation.

This isn't a theoretical framework. I've shipped six client projects in seven months operating this way. Here's the complete workflow.

The Daily Operating System

My day starts with AI-assisted triage. I use Claude to help process and prioritize emails, draft responses, and flag items that need immediate attention. This sounds small but it saves 30-45 minutes every morning.

For invoicing and proposals, I have templates that AI helps customize for each client. What used to take an hour per proposal now takes 15 minutes.

The Build Workflow

Discovery (1-2 hours): Client call to understand their business, audience, and goals. This is 100% human — no AI here.

Architecture (1-2 hours): Site structure, page hierarchy, content outline. AI helps generate content outlines based on discovery notes.

Build (4-24 hours depending on scope): Squarespace configuration, design customization, integrations (Printful, payment processors, booking systems, Google Workspace), and all the technical setup. AI contributes nothing here — this is platform expertise and manual configuration.

Content (2-4 hours): AI generates first drafts of all page copy, product descriptions, SEO meta tags, and alt text. I edit everything for brand voice and accuracy. This phase used to take 6-10 hours.

QA and Launch (1-2 hours): Testing across devices, checking every link, verifying every form. Meticulous manual work.

The Business Side

AI handles first drafts of all business communications. Proposals, contracts, follow-up emails, project briefs — I describe what I need and AI produces a draft I can refine. This means I spend 80% of my time on billable work instead of the 50-60% that's typical for freelancers.

What This Model Can't Do

It can't scale infinitely. I can handle 2-3 active projects simultaneously. Beyond that, quality drops regardless of how much AI helps. It also can't replace expertise — AI is only as good as the human directing it. And it doesn't eliminate client management time. The relationship is the product as much as the website is.

Why It Works

The solo agency model with AI works because it aligns incentives. I keep overhead near zero, which means I can price competitively. I use AI to eliminate busywork, which means clients get faster delivery. And I maintain human control over every decision, which means quality doesn't suffer.
